Plan the first 90 days

The lesson

Part 1

Days 1–30: listen and learn

The first month is for understanding, not reorganizing. Learn the people, the customers, the numbers and the risks.

  • Meet every direct report one-to-one: what works, what frustrates them, what they would change.
  • Talk to key customers, patients or clients, and to the people who serve them.
  • Read recent financials and learn who controls money, data and key relationships.
  • Avoid major changes unless something is unsafe, illegal or about to fail — clarify urgent risks right away.

Takeaway. Earn the right to change things by understanding them first.

Part 2

Days 31–60: stabilize

Put the basic operating routines in place and fix the one or two problems that cost the most.

  • Start a weekly leadership meeting with a fixed agenda.
  • Draft a first weekly scorecard with owners.
  • Close the most important control gaps you found.
  • Choose one or two costly problems and assign clear owners.

Takeaway. Stability first; improvement builds on it.

Part 3

Days 61–90: set direction and a sustainable pace

Share what you learned, set a few priorities and settle into a rhythm you can keep up.

  • Write a one-page plan: who we serve, how we win, a few goals for the year.
  • Choose three to five priorities for the next quarter, each with an owner.
  • Tell everyone what you learned and what will — and will not — change.
  • Protect your own pace: time to think, a peer or mentor, and real time off.

Takeaway. A plan you can sustain beats a burst you cannot.

New president of a division

A newly named president takes over a 200-person division that has had three leaders in four years.

Think it through: What would you do in the first 30 days to earn trust before changing anything?

A composite example for learning — not a real case, client or result.

Reflect

  • What would you most regret changing too quickly?

Jot your answer somewhere private, or talk it through with Monet below.

Activity: Draft your 30/60/90-day plan

  1. List the people you will meet in the first two weeks.
  2. Write the numbers and controls you need to understand by day 30.
  3. Name the routines you will start by day 60.
  4. Choose how you will share what you learned by day 90.
